Stage-Gate Innovation and Organic Growth in a West African Coffee Portfolio

Rita Korkor Agyei

Abstract

Organic growth—the expansion of revenue through the firm’s own innovation and market development rather than through acquisition—is the central challenge facing fast-moving consumer goods enterprises in West Africa’s coffee category, where category penetration is rising, consumer incomes and tastes are evolving rapidly, and the affordability and route-to- market conditions differ sharply from those of the mature markets in which the category’s dominant firms developed their innovation practices. This paper examines how the Stage-Gate approach to new product development, the dominant disciplined-innovation framework in consumer goods, can be adapted to drive organic growth in this setting, and it develops the adaptations the context requires. Drawing on the new-product-development and innovation- management literatures, the organic-growth and resource-based traditions, and the emerging- markets marketing literature, the paper situates Stage-Gate within the specific conditions of the West African coffee category and identifies where the standard process transfers directly and where it must be modified. It argues that the constructs and stages of Stage-Gate—idea generation and discovery, scoping, business case, development, testing and validation, launch, and gate governance—remain sound, but that their content must be reweighted for a context in which affordability and format innovation, route-to-market design, local consumer insight, and the reliability of supply and distribution are the decisive determinants of new-product success. The paper presents the adapted process, illustrates it through an anonymized account of a multinational consumer-goods enterprise pursuing organic growth in the West African coffee category, and draws implications for how disciplined innovation should be practiced in this and comparable emerging-market categories. Two themes recur: that the discipline of Stage-Gate— its gates, its evidence requirements, and its portfolio governance—is more rather than less valuable in a context of high uncertainty, and that the content of each stage must be localized, because a process calibrated to mature-market consumers and infrastructure systematically misjudges the West African opportunity.
